The CFO's Guide to AI Automation in 2026: What Works, What's Vaporware, What to Buy First

A real decision framework for finance leaders — no vendor hype, no three-year roadmap that never ships.

What works: Automations grounded in your ERP and data stores, with human-in-the-loop where money moves. Measurable outcomes: hours returned, error rate down, close time shortened. If a vendor can’t point to production systems they’ve shipped, you’re buying slides.

What’s vaporware: “Platform” deals that require you to rip out NetSuite or Oracle first. Generic chatbots on top of PDFs with no integration into posting or reconciliation. Anything that promises “digital transformation” without a named workflow and a delivery date.

What to buy first: One high-friction workflow — AP, reconciliation, or reporting — scoped in writing, built in staging, approved by your team, then deployed with monitoring and documentation. That sequence is how you get IT approval and keep your auditors happy.
